Notion 1: "AI will replace humans"

People worry that AI will take everyone’s job.

That robots and machines will do all the work.

And we’’ll have nothing to do.

‎

This sounds scary, but not true.

‎

Of all the real world-examples we’ve seen, companies that use AI to help people, not replace them, always perform better than the rest.

‎

For example:

General Motors and GE use AI with their workers.

‎

AI helps with hard tasks (calculation, pattern recognition, prediction etc)

And people do the thinking and decision-making.

‎

What should you do as a leader?

Think of AI as a teammate.

1. Let it do the boring or hard parts.

2. Let your people do the thinking, leading, and caring parts.

‎

This way, everyone wins.

‎ Notion 2: "Ethics slows down innovation"

Some people think that if you focus on ethics, you will be too slow.

They think rules and safety will stop the company from growing fast.

‎

But that’s not only false. It’s funny.

‎

Big companies like Microsoft and Salesforce use strong ethical rules with their AI.

And they are doing great.

‎

They are growing and staying ahead of others.

‎

Why? Because if you don’t think about ethics, you will make mistakes.

And those mistakes will cost you well.

‎

→ A lot of money.

→ And a lot of trust.

‎

Like an AI that treats customers unfairly. Or a product that breaks laws.

‎

What should you do as a leader?

Build ethics into your work from day one.

It’s easier and cheaper to make AI safe from the start than to fix problems later.

Notion 3: "AI is neutral—it's just math"

Some think AI cannot be unfair.

They say it is just numbers and data.

But that is not how it works.

AI learns from data.

And if that data has bias, the AI will learn the bias too.

For example, if the data shows men getting more job offers, the AI might think only men should be hired.

‎

This is not fair, and it can hurt people.

Check your AI systems often.

See how they make choices.

Make sure you have different kinds of people on your team.

Use fairness as something you measure and improve.

It’s about trust.

Ask:

• What is the right thing to do?

• What can go wrong?

• How do we stop harm?

Notion 5: "AI needs to be super smart to be risky"

Many people think that only super-smart AI is dangerous.

Like robots that think like humans.

But the truth is, even simple AI can cause big problems.

For example, a basic AI that picks which loan to approve can hurt people if it learns unfair things.

‎

It may say no to people who should get a loan.

And they don’t even know why!

Even small AI can cause big harm if not checked.

What should you do as a leader?

Don’t wait for super-smart AI to think about safety. Start now.

Every AI, big or small, needs rules, care, and checks.

Example:
A customer service rep handles 30 queries a day — 20 repetitive, 10 complex.

  Ask: “Which parts of this job can AI do better?”

  Identify what can be automated. Keep the rest human.

• Support people to shift from “doing” to “thinking.”

Automation is a BIG feature of AI.

It saves time and makes things faster.

However, faster isn’t always smarter.

Consider this scinerio:

• A finance team may use AI to process invoices faster.

• Great! They now save 20 hours a week!

• But what do they do with that time?

If nothing changes, they’re just rushing the same work.

The real value of AI is in its assistance, not automation.

‎

AI can do more than automate — it can assist.

• It can highlight errors.

• It can suggest ideas.

• It can even predict problems.

‎

Example:

In healthcare, AI can read thousands of scans. And doctors may spend more time diagnosing.

Humans stay in control. But with better tools.

‎

What Leaders Should Do

• Shift your mindset: AI is a partner, not a replacement.

• Train teams to use AI, not just accept it.

• Redesign workflows — don’t just speed them up.

3. High-Skill Jobs Are Changing Too

There’s a common myth that “AI will only impact the low-skill, manual jobs”.

• Assist: Use AI to boost insights and decisions.

• Elevate: Shift people to focus on strategy, empathy, leadership.

All three can happen in the same job — or the same day.

1. Break Jobs into Tasks

Don’t look at job titles.

“Foundation” because they are the systems that support tools like GPT, Claude, Gemini, and DALL-E etc.

They get better the more they're used.

Here are some real-world examples:

This approach is called the "Missing Middle."

Pedro Domingos, in his amazing book The Master Algorithm, said it well:

What this means for you:

Don’t start with the AI model. Start with your data:

• Is it current?

• Is it labeled well?

• Is it accurate?

A brilliant AI won’t fix broken inputs.

It’ll just learn to make broken decisions faster.

Myth 2: More Data = Better Results

You might hear, "We’re collecting everything!"

That’s not strategy. That’s hoarding.

‎ ‎

The book Prediction Machines makes it clear:

And for that, you need the right data, not all the data.

Tesla didn’t win the self-driving race by volume alone.

It focused on quality data—edge cases, tricky weather, unexpected human behavior.

‎‎

That’s what trained its AI to handle the real world.

‎‎

Meanwhile, many firms collect tons of irrelevant data—duplicate clicks, incomplete forms, random events—and expect their AI to "figure it out."

‎‎

It won’t.

‎‎

Here’s what to do instead:

Focus on:

• Representativeness: Does your data cover the edge cases?

• Cleanliness: Is it free from noise?

• Relevance: Does it actually matter to the decision? It it well-labelled?

• Compactness: Is your data fluff-free?

More data can just mean more bad decisions—faster.

Myth 3: Customer Clicks Are All the Data You Need

We’ve been primed to see customer clicks, saves, and purchases as the holy grail of data.

‎ ‎ ‎

And those inputs are indeed valuable.

Not denying that.

‎‎

But they aren’t everything.

‎‎

Clicks tell you “what” — but not “why.”

‎

Real transformation happens when companies connect the front-end (customer behavior) to back-end systems (inventory, delivery, operations).

‎

That’s where ROI starts to pour in.

‎

Take Amazon, for example. It doesn’t just analyze your on-site behavior.

‎

It tracks:

• Your buying patterns

• Delivery times

• Warehouse movements

• Customer service chats

• And much more

This full loop lets Amazon predict what you’ll want and how to deliver it in fastest possible time.

In the amazing book The Algorithmic Leader, Mike Walsh talks about using data from all layers:

Therefore… think beyond marketing dashboards.

Get data on:

• Customers

• Employees

• Machines

• Supply chains

You want a 360-degree view—not a keyhole.

What This All Means for Business Leaders

You don’t need the best AI. ‎

You need GOOD AI along with the RIGHT data.

‎

AI isn’t magic.

It’s a prediction engine.

And like any engine, it runs on fuel.

Bad fuel? Bad output.

Books like Prediction Machines, Human + Machine, and Competing in the Age of AI all say the same thing:

They:

• Know what to collect

• Know what to clean

• Know what to ignore

They treat data as a product, not a leftover.

Before you chase smarter models, do a simple audit…

1. Is your data fresh? (Or are you training AI on 2025 behavior?)

2. Is it accurate? (Do you have duplicates, errors, or guesswork?)

3. Is it labeled? (Do you know what’s what?)

4. Is it complete? (Do you have the full picture?)

5. Is it legal and ethical to use? (Big one— don’t skip.)

Machine Learning is kinda like that—but for computers.

It sounds tricky, but it’s really about teaching computers to get better by showing them lots of examples.

In this newsletter, I’ll explain to you Machine Learning in the easiest way.

What is Machine Learning?

Machine Learning (or ML) is a way of teaching computers to learn from examples.

Instead of telling the computer what to do step-by-step, we show it many examples.

• The computer looks at the examples

• Finds patterns

• And then figures things out by itself.

‎

Example: Think about learning the difference between a cat and a dog.

Here’s how it went:

1. You saw many cats and dogs.

2. You noticed, “Cats are smaller, have pointy ears, and meow.

3. Dogs are bigger, bark, and wag their tails.

   ‎

A computer does the same!

We give it lots of pictures of cats and dogs.

It starts to learn the differences by spotting patterns.

Step-by-Step

Step 1: Learning from Examples

‎

First, the computer looks at many examples.

If you show it 1000 pictures of cats and dogs, it will study them carefully.

Each picture tells the computer, “This is a cat” or “This is a dog.”

‎

Just like when you were learning to tell cats and dogs apart, the computer needs lots of examples to learn.

It doesn't really understand what a cat is.

But it notices things like "most cats have pointy ears" or "dogs often have bigger noses."

Step 2: Finding Patterns

After seeing many pictures, the computer starts spotting patterns.

For example:

• Cats often have small noses.

• Dogs often have floppy ears.

• Cats’ whiskers are long.

• Dogs may have collars.

‎

The computer makes notes of these patterns.

It remembers them to help make guesses later.

It’s a bit like how you notice that chocolate bars often come in shiny wrappers. You see it so often that your brain remembers it!

Step 3: Making Predictions

Now comes the fun part!

‎

Imagine you show the computer a brand-new picture.

It has never seen this one before.

The computer looks at the picture and thinks, “Hmm... this has pointy ears and long whiskers. It looks like the pictures labeled 'cat'.

So, I think it’s a cat!”

That’s called making a prediction.

‎

It’s not guessing randomly.

It's using what it learned from the old pictures to make a smart guess about the new picture.

Step 4: Getting Smarter Over Time

At first, the computer might make mistakes.

Maybe it thinks a small dog is a cat because they both have pointy ears.

But every time it makes a mistake and someone corrects it, the computer learns.

It updates what it knows.

‎

It’s just like you!

When you first rode a bike, you might have fallen.

But you learned. You got better. Now you zoom around!

The more the computer practices, the better it gets at making predictions.

‎

That’s why we say Machine Learning is about "learning from experience."

Don’t start with “What can we do with AI?”

Start with “What are the problems where AI may help?”

AI’s strength is prediction.

Identify tasks where better predictions can reduce cost, improve accuracy, or accelerate speed.

Avoid vague goals like “improve productivity.”

Instead, pinpoint areas like:

• Forecasting demand

• Prioritizing leads

• Resolving support tickets

The tighter the problem, the higher your chance of success.

Rule 2: Evaluate the problem using the R.I.S.K. filter

Not every problem needs AI.

If solving that problem is not paying off it’s AI expense, do it manually.

Use the RISK checklist:

• Repetitive: The problem happens often and predictably.

• Impactful: Solving it will save a lot of time or money.

• Scalable: It effects multiple people or departments.

• Knowable: There’s enough data to learn from.

If the use case fails this test, AI may not deliver a return.

Rule 3: Start small with “no-regret” use cases

Don’t aim for transformation on Day 1.

Start with low-risk, high-value use cases that require minimal change.

Examples:

• AI chatbots to reduce call volume

• Email routing using natural language

• Document classification for faster processing

These early wins build momentum and help teams trust the system.

Rule 4: Redesign the process, not just the task

AI is not a plugin. It changes how decisions are made.

Old workflows built for human judgment.

They’ll break if you impose AI in it forcefully.

Instead, redesign the system and give AI its role.

For example:

• If AI scores leads, reassign sales reps based on those scores.

• If AI predicts late shipments, give logistics teams the ability to act on alerts.

AI works best when embedded in a new process — not added to an old one.

Rule 5: Don’t build what you can buy

There are three ways to implement AI:

• Buy: Use prebuilt tools (e.g., ChatGPT, Microsoft Copilot)

• Boost: Customize them with your own data

• Build: Train models from scratch

Unless you have proprietary data and strong in-house talent, avoid building.

Buy first.

Boost when needed.

Build only if there’s long-term strategic gain.

Rule 6: Prioritize data readiness before model selection

AI quality depends on the quality of data.

Don’t invest in AI until your data is:

• Centralized across departments

• Clean, labeled, and structured

• Collected at the right points in the process

Without this foundation, AI will amplify confusion instead of driving clarity.

Rule 7: Train your teams, not just your models

AI systems require human oversight, tuning, and improvement.

Train your teams on:

• How to use the AI tools correctly

• What the AI is predicting, and what it’s not

• When to trust AI and when to override it

AI adoption depends on confidence — and confidence comes from understanding.

Rule 8: Align AI outcomes with business incentives

AI optimizes what you measure.

If you reward the wrong metric, you’ll get the wrong behavior.

For example:

• An AI trained to reduce costs may cut quality.

• An AI trained for speed may increase risk.

Define clear performance metrics that balance accuracy, efficiency, and customer outcomes.

Rule 9: Plan for scale from the beginning

AI is not a tool — it’s a system.

Once successful in one area, it often creates opportunities in others.

Prepare by:

• Documenting processes and decisions

• Creating data pipelines that can be reused

• Building modular components

AI gains value as it scales — but only if you design it that way.

Rule 10: Treat AI as a strategic transformation, not a technical project

AI affects how decisions are made, how teams work, and how customers are served.

It must be led by business leadership — not delegated to IT.

The CEO should define:

• What success looks like

• Where the risks lie

• How adoption will be tracked
